Merchandising and retail execution are the backbone of in-store performance. Getting products retail-ready, keeping shelves stocked, and activating campaigns on time are all fundamental to driving sales, and they’re often the first thing to fall apart when done poorly or treated as an afterthought.

The reality is that most brands don’t have the resources to cover every store, every week. CROSSMARK partners with brands and retailers to build the right deployment and activation plan for their business, whether that means tapping into our shared merchandising network  with strong store relationships or building a dedicated field team with deeper category knowledge.

Making sure a product’s home site is well presented, clean, in-stock, ticketed, and set to the store planogram is the baseline. We go beyond that, designing data-driven call plans that are targeted, cost-effective, and aligned to your on-shelf availability strategy.

Our specialist planogram team manages and executes all types of POG resets, refits, bay layout guides (BLGs), and category changeovers across all major retail channels.

What makes the difference is how we plan the work. We use sales data, store performance, and category insights to prioritise which stores get attention first, so the resets that will have the biggest commercial impact. Additionally, store behaviours impact how long planograms can take due to factors such as their category preparation, tickets, and shelving, so we approach those stores differently and ideally adapt store lists to maximise the optimisation opportunity. 

Resets are captured and reported through Storetrack, giving you visibility on completion rates, before-and-after imagery, and any in-store issues flagged during the work. Over time, this builds a picture of how planogram changes are actually performing at shelf: which movements are driving sales, where compliance is slipping, and where the next opportunity sits.

We can also layer in AI-powered Image Recognition to automate shelf auditing and compliance checks. Image recognition captures planogram compliance, share of shelf, and out-of-stock data at a level of detail and consistency that’s difficult to achieve otherwise.

We partner with leading Australian retailers such as Woolworths, Bunnings, and 7-Eleven to execute projects within their own store networks, from planogram resets and range changeovers to full category refits. With the largest field coverage in Australia, we give retailers the ability to roll out changes across their entire footprint with speed, scale, and full transparency on progress and completion.

Some retailer projects also call for a higher level of capability working with fixtures. Store refits, fixture installations, heavy or technical builds, and large-scale rollouts all require a team with the right certifications, licensing, and physical capacity for the job. Our specialist project crews are trained for exactly this kind of work, and they operate with the same national reach, so we can run complex projects across multiple states at the same time without compromising on quality or timelines.
